In the new artificial intelligence paradigm, software customers are increasingly turning into competitors because they can now build their own tailored systems quickly and cheaply. For two decades, traditional business software companies sold vertical B2B systems based on the premise that customers could not build these tools themselves. Today, small development teams can roll out custom case management, routing, and quoting tools for carpentry and other trades in just weeks, bypassing standard subscription software entirely.

This shift removes the old moat of distance between a customer's capability and a product's complexity. As the cost of software development drops through artificial intelligence, standard middle-layer suppliers face severe price pressure from below as companies build their own solutions, and from above by complex providers. Software companies must now sort their businesses into two piles. The distance pile consists of standard screens, workflows, dashboards, and integrations that lose value as software creation becomes free. The guarantee pile holds genuine value, such as legal compliance, deep domain expertise, public integrations, and the willingness to take responsibility when things go wrong.

Ultimately, automation makes individual work steps cheap, but human accountability remains scarce and expensive. Machines cannot be sued, fired, or held legally responsible, meaning the burden of mistakes always lands on humans. While written facts and explicit knowledge can be copied or fed into models by competitors, unspoken practical judgment and the readiness to stand behind a final result become the ultimate competitive advantages. Software providers must shift their business models toward bearing responsibility and infrastructure support as simple application layers lose their special status.
